FY2025: revenue $59.9 billion. Capex $19.6 billion. The ratio sat at 33%. Aggressive for a software company. Survivable, if you squint.
FY2026: guidance jumps to $40-45 billion in capital expenditures. Against roughly flat revenue, that's a 70-90% burn rate. The stock sold off after earnings. Twice in one year. Crypto Briefing called it "investors are not thrilled." I call it a liquidity event forming in plain sight.
Liquidity didn't vanish. It was redirected. From shareholder returns to NVIDIA invoice lines.
This isn't a technology story. It's a funding-chain story. And crypto markets should be paying closer attention, because GPU pricing is the shared infrastructure underneath both ecosystems.
Oracle is executing a flanking maneuver against AWS and Azure. Conventional cloud share is lost territory. So the company repositioned itself as the "second supplier" for frontier AI laboratories: OpenAI. xAI. Meta. The value proposition is straightforward. Flexible contract structures. RDMA-connected GPU clusters. Deployment in weeks, not quarters.
The technical stack matters here. Oracle bet on NVIDIA GPUs with InfiniBand/RDMA networking rather than Ethernet. That choice optimizes for massive distributed training runs above ten thousand GPUs. It also creates total dependence on a single silicon vendor. If NVIDIA's roadmap slips, or export controls bite, Oracle's deployment velocity stalls immediately.
That approach secured real contracts. OpenAI signed a major capacity deal. xAI routed compute workloads to Oracle. These wins are genuine. But they create a structural fragility that the earnings reports don't fully disclose.
AWS can absorb $100 billion-plus in AI capital expenditure across a diversified customer base. Azure has Microsoft's enterprise annuity. Google has Search revenue. Oracle has a database business expanding at low single digits. Every dollar committed to AI infrastructure is therefore a leveraged bet on a handful of counterparties.
Customer concentration is the hidden variable. When five AI labs account for the bulk of contracted capacity, they possess pricing leverage at renewal. That leverage is Oracle's risk. The market sees it. The valuation compression reflects it.
From my position at the surveillance desk, this pattern mirrors the concentration risk in DeFi lending protocols before the 2020 liquidation cascades. Same geometry. Different scale. When the largest positions move, everything moves with them.
The market sentiment on Oracle is not irrational. It is a correct discount applied to an under-disclosed balance sheet transformation.
Run the actual numbers. At $40-45 billion in annual capex, Oracle becomes one of the largest single purchasers of NVIDIA accelerators globally. That purchasing volume generates pricing power. But it also binds Oracle's cash conversion cycle to a five-year depreciation schedule. NVIDIA iterates hardware every 12 to 24 months. H100. H200. GB200. Each generation accelerates the technical obsolescence of prior purchases.
The purchasing scale cuts both ways. Oracle gains negotiation leverage with NVIDIA, but it also locks itself into a technology cycle that NVIDIA controls entirely. GB200 racks don't retrofit into H100 power envelopes. Cooling and electrical infrastructure built for one generation doesn't seamlessly migrate to the next. Capital gets trapped in generation-specific configurations.
Now layer in the contract structure. Customer commitments run on shorter cycles than infrastructure depreciation. AI training demand is cyclical. Oracle's capital expenditure is linear. The structural fragility only surfaces when demand plateaus.

They were the least matched: short-dated liabilities against long-dated illiquid positions. A 15-second oracle delay triggered the cascade. In Oracle's case, the oracle is customer renegotiation. For the crypto market, the transmission channel is GPU availability. When hyperscale capacity expands this aggressively, secondary-market GPU prices fall. When they fall, the economics of GPU-backed lending products, AI token marketplaces, and compute-driven DeFi protocols shift simultaneously. Oracle's capex cycle will determine the supply side of that equation for the next 18 to 24 months.
Here is the position nobody wants to take: Oracle's build-to-suit model may be more disciplined than the headlines suggest.
Unlike hyperscalers constructing speculative capacity, Oracle signs the customer before pouring concrete. Reserved capacity agreements. Advance commitments. It is a toll road with pre-sold tickets.

But I have audited enough contracts to know what that story omits. Floor prices are a lagging indicator of intent. Contract signatures are leading indicators only when the terms are binding. Minimum commitment clauses with meaningful penalties matter. "Strong customer commitments" without dollar amounts attached are marketing language, not financial statements.
The failure mode is familiar. Every yield product I have tracked through three market cycles exhibited the same characteristic: flawless operation during expansion, structural exposure at inflection points. Oracle sits at such an inflection point now. Secondary GPU markets show early oversupply signals. AI training demand growth is decelerating. In that renegotiation, who holds the leverage? A concentrated AI lab with alternative compute options versus an infrastructure vendor carrying five-year depreciation schedules. The stronger hand belongs to the customer.
Oracle will survive. The likely outcome is dilution, margin compression, or both, before the capex curve flattens.
Watch the next earnings call for three variables: utilization disclosures, free cash flow trajectory, and capex guidance revisions. Until those numbers land, the investor discount is rational.
